Luís Pimentel is no stranger to managing multiple companies in the hybrid space. As the Founder & CEO at WeAndYou Media, Founder at GP Research & Consulting Group, and Founder at InVisit - Smart Tourism Solutions, Luis is accustomed to having a lot on the go. In our interview with Luis, he shared a few of his top tips for running multiple remote teams, and what routines he believes are key to his success. Above all, he shares the importance of having the right Co-founder and/or partner, along with a solid team by your side; this is something he believes he has been very lucky to have, and one he attributes much of his success.
In my experience, it's not easy at the beginning, and mostly because all three companies I'm managing are within different sectors and cover different activities.
One company is a marketing agency, the other is financial, and the other one is AI - smart solutions for sustainable tourism. So, three different companies with 3 different teams and everything that comes with it. It's a challenge but it's fun.
In some of the startups, I am more focused on the business development and operations and others, more tech involved, or on the project management side of things. The key to managing them all is keeping myself organized and constantly taking learnings from every new client, new project, challenge, and using them to manage better, a little more every day.
I hold briefs with each team, daily, weekly, and monthly, to keep up to date and informed with everything that's going on in each project so I can offer insights into them on an ongoing basis.
For each startup, we use a project management tool, also to help with automating things within the financial department, account management, dev team, and all aspects of the business. Everything needs to be well designed and structured, if not, managing multiple teams would be impossible.
I have a ritual right now, but I'm changing it because of the limitations we have locally. I started three months ago, waking up at six a.m. and working out until 8:30 a.m. Then until nine, I organize everything and set all the priorities for the day, take time for some strategic thinking on the projects, before any distractions come up. Only after 9:00 a.m, I start looking at my tasks for the day ahead. Before 9 is my time for mindfulness - cleaning my stress level, organizing my thoughts, and energizing myself.
One simple yet effective thing I do is work with noise control headphones that block every noise from the outside. Whether I'm working in the office, working at home like I am right now, or in a coffee shop, it helps me out a lot.
I also like to set a timer - 15 minutes without distractions, then I make some calls for about five minutes to get up to stretch my legs. I keep doing this trick to get focused on the tasks I have.
Besides that, sometimes I get so focused that I pass the five minutes, and am in such a good vibe and have a good flow going so I turn off the timer and tell myself, ' let's go until the work is done'. Most of the time it works.
Block off specific times and days of the week for each team to communicate with you. Don't try to be in too many places at once.
Based on how I run things, I normally set a specific day for each company based on the phase it is in. So for us, with one company at the moment, they don't have as many needs as the others, so communication via instant messaging works well for us. With the other teams, we set the tasks for the week, then sit down at least once a week to discuss everything and then repeat the next week.
When we are interacting directly with the client online, we need to be able to read them differently and see how they are reacting to our pitch. I think we are learning how to do it in the online world, it's different though. We can not use the same tricks as we normally use in person. It's a challenge. And I think it's a challenge in a good way. We are learning from that.
Within one of my startups, we work a lot with public entities and it's one of the challenges. It's not easy for you to get in touch with someone who is a public entity, in the same way, as we do it in the private sector. In the private sector, everything is sped up. To set a meeting, you can send an email and schedule the appointment on the same day. In a public entity, we don't have this agility, and in that way, in the offline world, things aren't so easy.
So I think it's a challenge, the public entities need to update themselves. Right now, there is a really big push for that, and I hope they keep it that way, because if everything is evolving like this, it will be much easier, plus, it's only of benefit, as there are a lot of advantages to doing business remotely and/or operating with a hybrid model.
I read a lot, it's one of the things I do in the morning, and at the end of the day to relax and expand my knowledge.
An example of a book that changed my way of thinking about business and working methods and really helped me when I was starting my first company 5 years ago, was a book from Melinda F. Emerson. It's in Portuguese, but it's 'Startup in 12 months'. It's an amazing book, it helped guide me through each step with everything I needed. I also really like Grant Cardone, he writes about real estate, but I think he has a good motivational way of writing and speaking.
I like podcasts and books that keep me energized and give me something to go forward.
It's not an easy question. I think my focus is always to create something, even if it's not creating companies, just to create something that I know will help others. My first company started because I looked at my life and my reality in my local town and my region, and understood that we missed digital skills here. I started running trainings for companies here, and then I began to understand that the people needed more help than that, and so I founded my first company and recruited people to help me in my vision.
So, creating, helping others, and making something that gives value to people. I think that in another life, I would do this. Each company I am managing now is focusing on helping the people improve by having them with us. So, I suppose, in another life, I would be helping maybe in an NGO. Either way, I'm sure that it would be something that would be making an impact.
